What is AI-Native SAFe?

AI-Native SAFe is the newest version of the Scaled Agile Framework from Scaled Agile, Inc. It keeps what works in SAFe, including value streams, Agile Release Trains, and Lean Portfolio Management, and rebuilds how work moves through them on the assumption that AI agents and assistants work on the team alongside people. ICON Agility Services is a Platinum SPCT Scaled Agile Partner. Members of our coaching team attended the AI-Native SAFe Master Class at the 2026 SAFe Summit, and our SPCT-certified coaches help organizations adopt it.

Implementation

The AI-Native SAFe Implementation Roadmap

Twelve steps, in five stages, from the decision to change to an organization that improves itself. Each step names the training that prepares people for it.

AI-Native SAFe Implementation Roadmap: twelve steps from Commit to change to Evolve the AI-Native organization, grouped into Align to outcomes, Set priorities, Launch AI-Native ARTs, Measure performance, and Amplify ROI.

  1. Align to outcomes

    1. Commit to change

Leaders agree on why the organization is changing, which outcomes it is chasing, and who owns the change.

  2. Align to outcomes

    2. Train Lean-Agile change agents

A first group of internal change agents learns to implement AI-Native SAFe so the transformation is not run by outsiders.

  3. Align to outcomes

    3. Train executives, managers, and leaders

Leaders across the organization learn what changes in their decisions, their teams, and their measures when AI does part of the work.

  4. Set priorities

    4. Enhance the portfolio

Lean Portfolio Management connects strategy, funding, and AI investment decisions to the outcomes leaders agreed on.

  5. Set priorities

    5. Organize around value

Leaders identify operational and development value streams, so teams form around how value reaches customers, not around projects or applications.

  6. Set priorities

    6. Prioritize value streams and ARTs

The organization picks which value streams and Agile Release Trains to launch first, based on value, readiness, and AI opportunity.

  7. Launch AI-Native ARTs

    7. Assess launch readiness and create a plan

Leaders check each ART for readiness and write a launch plan, including where AI agents and assistants fit into its workflows.

  8. Launch AI-Native ARTs

    8. Implement the critical success factors

Teams and ARTs adopt the practices that make AI-Native SAFe work, including Sense and Respond and PI Outcome Planning.

  9. Launch AI-Native ARTs

    9. Develop AI workflows and products

ARTs build and refine AI-enabled workflows and products, feeding what they learn back into the roadmap.

  10. Measure performance

    10. Measure and grow

Flow, outcome, and adoption measures show what is working, and RTEs and Scrum Masters grow the practices that are.

  11. Amplify ROI

    11. Scale AI capabilities

Internal trainers and value architects take on more of the work, so AI capability spreads without depending on an outside partner.

  12. Amplify ROI

    12. Evolve the AI-Native organization

The organization keeps improving its operating model on its own, with advanced practitioners leading continuous learning.

AI-Native SAFe and the Hyperadaptive™ model

AI-Native SAFe describes the operating model. ICON's Hyperadaptive™ model describes how an enterprise adopts AI at a pace its people, governance, and data can absorb. We use both: the framework sets the destination, and Hyperadaptive sets the pace and sequence.

Frequently Asked Questions

AI-Native SAFe is the newest version of the Scaled Agile Framework from Scaled Agile, Inc. It treats AI as part of the operating model instead of a tool added on top. Teams, ARTs, and portfolios plan around outcomes, AI agents and assistants take on parts of the work, and governance for AI is built into the framework.

Core SAFe organizes people around value streams and Agile Release Trains. AI-Native SAFe keeps that structure and changes how work flows through it: intent, specifications, and context replace much of traditional requirements writing, PI Planning becomes PI Outcome Planning, Sense and Respond replaces fixed delivery assumptions, and new roles such as the AI-Native Value Architect appear.

No. The AI-Native SAFe Implementation Roadmap starts from where your organization is. Existing value streams, ARTs, and Lean Portfolio Management carry forward, and the roadmap adds the training, roles, and practices that make them AI-native.

AI-Native SAFe is the operating model. The Hyperadaptive™ model is how ICON helps an enterprise adopt AI at a pace its people, governance, and data can absorb. We use them together: the framework defines where you are going and Hyperadaptive shapes how you get there.

ICON is a Platinum SPCT Scaled Agile Partner and teaches the AI-Native SAFe curriculum as Scaled Agile releases it, starting with Leading the AI-Native Organization, AI-Native Foundations, and AI-Native Value Architect. See the training catalog for current dates.
