A leading financial services organization embarked on a firmwide transformation to align teams, portfolios, and leadership under a unified operating model. To support this highly complex initiative, the organization partnered with ICON Agility Services to scale transformation practices across 24 portfolios and embed consistent ways of working across the entire enterprise. The Challenge

Transforming a large, complex financial enterprise requires much more than simply introducing new frameworks or installing new software tools. The organization faced deep systemic challenges that hindered visibility and speed.

Portfolios were operating in silos, making it nearly impossible to connect high-level strategy directly to team-level execution. This lack of alignment was compounded by a fragmented tooling environment that obscured data and prevented accurate reporting.

Furthermore, standing up Agile Release Trains (ARTs) at this scale required building robust internal capabilities to ensure the transformation could be sustained long after the initial rollout phase was complete.

Comprehensive Enablement

ICON deployed a highly experienced 18-person coaching team to partner closely with the client’s Enterprise Agile Transformation Office, internal change agents, and tooling experts.

Transformation Leadership

A Lead Transformation Coach served as the connective tissue, advising senior leadership on strategy, guiding portfolio practices, and actively operating the Transformation Train as RTE and Transformation Architect.

Scaled Agile Execution

A team of 17 Agile Coaches worked directly with ART leadership triads (RTEs, Product Managers, System Architects) across all 24 portfolios to ensure high-quality PI Planning execution and sustainment.

Tooling Optimization

Coached enterprise adoption of Broadcom Rally as the system of record. Enabled seamless integration with Jira using ConnectALL, supported Clarity for portfolio visibility, and led massive data cleanup efforts.

Data-Driven Decisions

Built custom dashboards, reports, and queries to align strategy with execution, delivering actionable metrics to drastically improve outcomes at both the portfolio and program levels.

Internal Capability

Delivered enterprise-wide SAFe training programs, supported robust Communities of Practice for both SAFe and Rally, and enabled internal change agents by leading key roles until they were ready to take over.

The adoption of Portfolio SAFe and enterprise tooling (Rally) accelerated significantly due to the hands-on support of the ICON coaching team.

Visibility was restored across the enterprise. With Rally established as the system of record and cleanly integrated with Jira, leadership finally gained the transparency required to connect their high-level strategy directly to the execution happening at the team level.

ARTs began operating with newfound confidence. Through direct coaching of the leadership triads and the establishment of robust Communities of Practice, internal teams developed the skills necessary to run highly effective PI Planning events and sustain delivery predictability.

The transformation took root. The engagement continues to receive strong feedback from stakeholders, with measurable, ongoing progress toward the financial organization’s optimization goals.
