VSM Foundations
- Value Stream
- The sequence of steps an organization takes to deliver value to a customer, from initial request or idea through to delivery.
- Value Stream Mapping (VSM)
- A Lean technique for visualizing the flow of work, information, and value through a value stream to expose delays, handoffs, and waste.
- Operational vs. Development Value Stream
- Operational value streams deliver value to customers; development value streams build the solutions that enable them. VSM can map either.
- Purpose of VSM
- To create shared understanding of how value flows, quantify performance, and identify the highest-impact improvements.
- Facilitating VSM
- Guiding a cross-functional group to build the map together so the analysis reflects reality and the group owns the improvements.
Preparation
- Scoping the Value Stream
- Defining clear start and end points (trigger to outcome) so the map has boundaries and stays focused.
- Assembling the Right People
- Including people who actually do the work at each step so the map is accurate and improvement ideas are grounded.
- Gemba (Go and See)
- Grounding the map in direct observation of the actual work rather than assumptions about how it is done.
- Workshop Logistics
- Preparing space, materials, timeboxing, and a clear agenda so a VSM session runs smoothly and produces outputs.
Current State
- Current-State Map
- A map of how the value stream actually works today, including steps, handoffs, wait times, and information flows.
- Process Step / Activity
- A distinct unit of work in the value stream, captured with its performers and key metrics.
- Handoffs
- Transfers of work between people or teams; each is a common source of delay, rework, and lost information.
Metrics
- Lead Time (LT)
- Total elapsed time for a step or the whole stream, including active work and all waiting.
- Process Time (PT)
- The active, hands-on time to complete work in a step, excluding waiting.
- Percent Complete & Accurate (%C/A)
- The share of work passed downstream that is usable without rework; low values signal quality problems that disrupt flow.
- Activity Ratio / Flow Efficiency
- Process time divided by lead time; reveals how much of the total time is actual work versus waiting.
- Total Lead Time
- The sum of lead times across the value stream — the end-to-end time customers experience.
Analysis
- Identifying Bottlenecks
- Finding the constraint that most limits flow, since improving it yields the greatest overall gain.
- Eight Wastes
- Lean categories of waste (e.g., waiting, overproduction, defects, motion, over-processing) that VSM helps make visible for elimination.
- Delay / Wait Time
- Time work sits idle between steps; often the largest and most reducible part of lead time.
- Root-Cause Analysis
- Digging beneath symptoms (e.g., with 5 Whys) to find the underlying causes of delay and rework.
Future State
- Future-State Map
- A redesigned value stream that removes waste and improves flow, serving as the target for improvement.
- Improvement Opportunities (Kaizen Bursts)
- Marked points on the map where specific improvements are proposed to close the gap to the future state.
- Prioritizing Improvements
- Sequencing changes by impact and effort so the group tackles high-value, feasible improvements first.
- Action Plan
- Concrete owners, steps, and timelines that turn the future-state vision into implemented change.
Facilitation Skills
- Keeping the Group Engaged
- Using visualization, timeboxing, and participation techniques to keep a diverse group focused through detailed mapping.
- Managing Detail vs. Big Picture
- Balancing enough detail to be accurate with enough abstraction to stay actionable and finish the map.
- Building Shared Ownership
- Ensuring the group co-creates the map and plan so improvements are adopted rather than imposed.
