Role
- Product Owner (PO)
- The person accountable for maximizing the value the team delivers by owning and ordering the backlog and representing the customer and business.
- Value Maximizer
- The PO ensures the team always works on the highest-value items relative to effort and risk.
- Voice of the Customer
- The PO represents customer and stakeholder needs to the team, translating them into clear priorities and requirements.
- PO Availability
- An engaged, available PO who answers questions and makes timely decisions is essential; an absentee PO is a common cause of failure.
- PO vs. Product Manager
- The PO focuses on the team and backlog (stories, acceptance); product management focuses on market, vision, and roadmap at a broader level.
Backlog
- Product Backlog
- The single, ordered list of everything that might be needed, owned and continuously refined by the PO.
- Backlog Ordering
- Sequencing items by value, risk, dependencies, and cost of delay so the team pulls the best next item.
- Backlog Refinement
- The ongoing work of clarifying, estimating, and splitting items so the top of the backlog is ready.
- Definition of Ready
- Criteria an item must meet before the team commits to it, ensuring shared understanding.
- Enablers
- Backlog items for technical, architectural, or knowledge work that support future value delivery.
Stories
- User Story
- A short, user-focused description of functionality: 'As a <role>, I want <goal> so that <benefit>.'
- The 3 Cs
- Card, Conversation, Confirmation — the written story, the discussion that clarifies it, and the acceptance criteria.
- INVEST
- Well-formed stories are Independent, Negotiable, Valuable, Estimable, Small, and Testable.
- Acceptance Criteria
- Conditions a story must satisfy to be accepted; they guide development, testing, and the PO's acceptance.
- Story Splitting
- Breaking large stories into smaller, valuable, testable slices that fit in an iteration.
- Story Acceptance
- The PO verifies completed work meets acceptance criteria and the Definition of Done before it counts as done.
Collaboration
- Working with the Team
- The PO collaborates daily — clarifying, prioritizing, and accepting work — rather than handing off requirements and disappearing.
- Stakeholder Management
- Engaging stakeholders to gather needs, set expectations, and align on priorities and trade-offs.
- Saying No
- Protecting focus and value by declining or deferring lower-value requests rather than overloading the backlog.
- Sprint/Iteration Planning
- The PO presents priorities and clarifies items so the team can commit to a valuable, achievable plan.
Value
- Business Value
- The measure by which the PO prioritizes — based on ROI, customer impact, risk reduction, and strategic fit.
- Benefit Hypothesis
- A statement of the expected outcome of an item, framing work as something to validate.
- MVP and Incremental Value
- Delivering the smallest valuable slice first and building on it, rather than waiting for everything.
- Measuring Outcomes
- Using feedback and metrics to confirm delivered work achieved the intended value.
Events
- Iteration Review
- Where the PO and team demonstrate the increment and gather feedback to steer the backlog.
- Retrospective Participation
- The PO joins retrospectives to help improve collaboration and the flow of value.
